Vendors maintain a small list of them, offer them late in a sales process, and treat them as a closing tool. Buyers who understand that framing can still extract a great deal from the call — but only by asking the questions a curated advocate is not prepared for.\n\nThe structural problem is selection. A vendor offers references who are happy, well-served, and often assigned a level of attention that a new mid-sized customer will not receive. Nothing dishonest has happened; the sample is simply not representative. The buyer's job is to widen it, by asking for a reference whose situation resembles theirs in the ways that matter — similar scale, similar integration surface, similar regulatory constraints — and by finding at least one user the vendor did not nominate.\n\nThe questions that produce useful answers are about process, not opinion. How long did implementation actually take, and what caused the difference from the estimate. What broke in the first three months. What does your team still do manually that you expected the tool to handle. How does support behave at nine in the evening. What did you have to build yourselves. Who inside your organisation dislikes it, and why. These invite specifics; asking whether they are happy invites a summary of the marketing page.\n\nFor AI products, three areas repay attention. Output quality on their real work rather than in demos, including what proportion of results a person still has to correct. How the vendor handled a model change or a deprecation, which is the clearest signal available about operational maturity. And what the running cost turned out to be relative to the original estimate, since consumption-based products routinely surprise their first-year buyers in one direction.\n\nBeing a reference is also a decision you will face from the other side. It has real value to a vendor and is worth negotiating for — credits, roadmap access, early features — but it commits your name and your team's time. Agree in advance how often you will be called, who from your side takes the call, and whether your name may be used publicly, because a logo on a website is a different commitment from a private conversation.\n\nThe most useful thing a reference call produces is rarely a verdict. It is a list of things to test during your own trial, sourced from someone who has already made the mistakes. Treat it as reconnaissance rather than as evidence, and it earns its place in an evaluation.","A reference customer is an existing user willing to speak to a prospect.
